The Orcs

What They Are
The orcs are a war society. Not a raiding culture or a violent streak, but a people built from the ground up around the shape and practice of organized conflict. They keep a labor class to sustain it, a military hierarchy to conduct it, and a shamanic tradition to drive it toward something beyond ordinary violence — and at the apex of that tradition sits something that is not quite a leader, not quite a god, and not quite a person: the Dark Mother. Whether the orcs want anything beyond territory, supremacy, and the continuation of their own hierarchy is hard to say. What is certain is that their presence in a region is never an event. It is a situation.
The Labor Caste
The orcs sustain themselves; there is no servant class among them, only functions. Peons dig and carry and clear. Lumberjacks fell timber for camps, fortifications, and fuel — and the sight of them usually means the orcs are building or fortifying, not just passing through. Even the camp's cook holds real standing, because an army that does not eat does not fight, and the orcs understand logistics as well as they understand war. None of these are warriors, but none are helpless either. Everyone in an orc camp has a function, and everyone can defend it.
The Military
The orc military is not a mob. It moves with formation, rank, and the settled discipline of people who have fought in organized units so long that it is simply how they are. Rank is worn and enforced, and each tier is meaningfully harder than the one below — line soldiers and assigned guards, fast scouts that test borders and return, mounted riders that cover the ground between fixed positions, and berserkers who exist to break whatever the formation has made space for them to break. Above them stand captains and commanders who hold a battle together, lords who hold territory, and generals whose presence means the orcs are running an operation rather than seizing an opportunity.
The Wolf Bond
The orcs do not own their wolves. The relationship is older and less one-sided than a rider above a mount: the wolves of orc territory are companions and co-combatants, the other half of a partnership. The great war-wolves and the pack matriarch that stands at their apex are neither livestock nor tools. Where there are wolves in orc land, it is not wildlife — it means the orcs consider the ground theirs, and the wolves agree.
The Shamanic Tradition
Where other traditions are quick, orc shamanism is heavy. It builds. It accumulates force over time and turns that force into things — literal things, summoned entities and abominations of bone and power that a shaman calls up and directs. The path runs from the mage who only channels, through the shaman who creates, to the elders in whom the tradition has run longest, and occasionally to something it produces when it overreaches: a creation that exceeds its maker's control and can only be ended, never used. All of it points upward toward a single source.
The Enslaved
The orcs break trolls and put them to work. This is not rumor — enslaved trolls stand in orc ranks, restrained or broken, fielded as living siege. How a people accomplish that against something as powerful as a troll is its own unsettling question; that they have done it, and at scale, is not in doubt. A broken troll does not maneuver. It is aimed.
The Dark Mother
At the top of everything the orcs are is the Dark Mother. She is not simply the strongest orc — she is, or has become over however long she has persisted, the source of what the shamanic tradition draws upon. Not every orc even knows of her, and that distinction matters; those who do orient their whole lives in relation to her. What she actually is — a person, a tradition given flesh, a thing the tradition made — no one outside the orc line can say, and no account of facing her has ever come back to be told.
In Short
The orcs are what an entire people looks like when war is not something they do but something they are. To find their peons is to know their warriors are near; to find their generals is to know something specific is being attempted; and to reach the deepest of their sacred sites is to stand closer to the Dark Mother than anything living should want to be.
